Keep regular 1:1s

Arrange a recurring 1:1 with every team member. Welcome invitations they initiate. Agree on a frequency that suits their work and support needs, and reschedule when a conflict arises.

Use shared notes to prepare. Read their questions, previous decisions, and open commitments before the meeting. Ask them to bring the topic that most affects their work, and add what you need to discuss.

Start with their questions and concerns. Listen, ask for examples, and resolve the decisions that require your authority. Agree on when you will answer anything you need to investigate.

Discuss a skill they are developing using recent work. When they show an improvement, recognize the specific change in that conversation. Agree on the next practice opportunity and any coaching they need.

Record decisions, owners, and dates, including your own commitments. Follow through between meetings and agree on how they can reach you with urgent problems.
