How to Audit and Optimize the Marketing Tech Stack

Keep the tech stack lean on a standing cadence, not when a budget review forces the question. Inventory the tools, measure utilization, quantify consolidation, decide renewals ahead of their deadlines, and gate what gets added.

Start here. Build the foundation.

    Maintain a living inventory of every marketing tool with its cost, owner, user count, and the business need it serves, updated the moment a tool is added or removed. A line item with no named owner is the first thing to resolve.

    From the same list, calculate active users against licenses bought, which features actually get used, and where two tools overlap. The output is a list of underused or redundant tools backed by numbers, not an impression that the stack is bloated.

Build consistency and rhythm.

    Where one platform could replace two or three point solutions, quantify the savings, the simplification, and the migration risk. Write it so a finance partner can approve it as it stands.

    Track every renewal date against a decision deadline scaled to contract value, and put each deadline on a calendar. Nothing should renew by default for lack of a decision.

    Route every new tool request through an intake that requires a business case, integration requirements, and a named owner before it reaches the inventory. Hold the gate consistently enough that nothing enters the stack without clearing it.

Common Pitfalls

Avoid the common failure modes.
  • The stack only gets audited during a budget crunch. Governance becomes a one-time event instead of a continuous gate. Route every new request through the same intake year round.
  • The inventory counts licenses bought, not licenses used. Utilization was never checked against activity. Add active-user counts to the next review before renewing anything.
  • A contract auto-renews because the deadline passed unnoticed. The renewal date lived nowhere with a reminder. Put every date on a calendar ahead of its decision deadline.
