How to Project open, attentive body language

The signals you send shape what people are willing to tell you. This playbook helps you control your own body language so it invites candor instead of shutting it down, especially when the conversation gets hard.

Developing

Start here. Build the foundation.

    When a direct report raises a real issue, turn your body toward them and put your phone and laptop out of reach. Do this before you respond, not halfway through. You know it worked when you are not tempted to glance away and the person keeps talking in detail.

    While the person talks, use natural eye contact and small acknowledgment cues such as a nod or a short prompt to continue. Aim for relaxed attention, not intensity. The signal is that they keep going without checking whether you are still with them.

Proficient

Build consistency and rhythm.

    When someone shares a win, setback, or tense update, let your face and voice fit the moment. Show warmth for a win, concern for a setback, and calm during tension. It is working when the person adds detail instead of pulling back.

    When someone challenges you, uncross your arms, stay still, slow your voice, and keep your posture open. Use the first few seconds to show that pushback is safe. The signal is that people bring bad news or disagreement earlier next time.

Operate at the highest level.

    After watching a peer or newer manager in a meeting, give one specific note about their nonverbal presence. Tie it to an observable signal and one change to try next time. You know it landed when their behavior changes and the room responds differently.

Common Pitfalls

Avoid the common failure modes.
  • Treating a phone face down on the table as putting it away. It still pulls attention every time it lights up.
  • Turning eye contact into a stare. Attention should feel steady and human, not intense.
  • Staying open until someone criticizes you, then visibly closing off. That moment teaches people whether honesty is actually safe.
