How to Protect and Renew COO-Only Time

The other four skills create space. This one decides what the space is for, and keeps the operation from taking it back. Protected time only survives when it is attached to named work with deliverables, defended by the ownership machinery you built, and re-planned when the mandate moves.

Developing

Start here. Build the foundation.

    Write the short portfolio, the transformation programs, the talent and organization agenda, the governance work, and give each workstream the outcome it ships this quarter. If a workstream has no deliverable, merge it or cut it. Done means anyone reading the portfolio knows what your non-operating time produces.

    Give each workstream recurring calendar blocks labeled with its name and next output, sized to the deliverable. Label the blocks with the workstream, not 'focus time.' You know it holds when a scheduler can see what the block is for without asking.

Proficient

Build consistency and rhythm.

    When an operational ask hits a protected block, route it to the installed owner or move it into operating hours, in the moment, rather than yielding the slot and planning to reclaim it later. Keep retained-list items as the only absorb-now category. Working means urgent weeks dent your operating hours, not your workstream hours.

    When a genuine shift arrives, an acquisition, a crisis quarter, a new program, rewrite the target and portfolio within a couple of weeks, and time-box any deliberate period of heavier operating with an exit date. The signal is written resets replacing quiet drift.

Mastered

Operate at the highest level.

    Teach each direct report the same discipline at their scale: a split they track, protected time for their area's improvement work. Use their artifacts, not their assurances, as the check-in material. Mastery means the discipline reproduces: your owners defend improvement capacity in their areas without you policing it.

Common Pitfalls

Avoid the common failure modes.
  • Protecting time for 'strategy' in the abstract, which loses every contest with a concrete operational demand.
  • Treating one surrendered block as harmless. The operation learns your protected time is negotiable in a single instance.
  • Absorbing a mandate shift by silently working more hours instead of resetting the split on paper.
