How to Synthesize and Steer the Conversation
Make sense of answers as they come and use questions to steer. Confirm what you heard, adjust when an answer reveals something more important, and guide a drifting conversation back without shutting anyone down.
Developing
Start here. Build the foundation.- 1
After a substantive answer, say it back in your own words and check. 'So the real blocker was approval, not budget, is that fair?' confirms you got it and lets them correct you, instead of quietly building the rest of the conversation on a version they never meant.

Before switching topics, pull the current one together in a sentence or two. A quick summary confirms alignment and gives the person a clean chance to add what is missing, so nothing important gets left behind in the jump.
Proficient
Build consistency and rhythm.- 3
When an answer surfaces something more important than what you planned to ask, follow it. Treat your plan as a starting point and let a genuinely important answer redirect you, rather than marching through the list after the person has shown you where the real issue is.

When the conversation drifts from what you need, guide it back with a question instead of shutting the person down. 'That is useful, and coming back to the rollout, what happened next?' redirects while keeping rapport, without letting it wander or yanking it back so hard the person closes up.

After important conversations, debrief what worked and what fell flat, and feed it back into the team's guides, interview practices, and coaching. It is working when the group's questioning improves over time instead of everyone learning the same lessons alone.
Common Pitfalls
Avoid the common failure modes.- Assuming you understood. You build on a meaning the person never intended. Restate the answer in your own words and check before moving on.
- Sticking to the prepared questions. An answer has revealed the real issue lies elsewhere. Follow it instead of returning to your list.
- Letting a conversation wander. You run out of time and learn little. Steer it back to the goal with a question rather than letting it drift.
