Evaluate and Debrief with Calibration

A calibrated debrief turns several interviewers' evidence into one decision without letting the first or loudest opinion set it. Collect each interviewer's written rating before the discussion, work the success criteria one at a time on cited evidence, and resolve disagreement by returning to what the candidate actually did. The first number spoken in an open debrief pulls every later number toward it, so five reads collapse into one confident opinion repeated. Logging decisions against later performance is how a panel learns which of its reads were right.

Measurable Behaviors

Behaviors are optimized to be directly observable for evidence-based skill tracking.

Collect written ratings before the debrief discussion starts

Gathers each interviewer's written rating before anyone speaks, so no score is bent by hearing another interviewer first.

Debrief against the success criteria, citing evidence

Works the success criteria one at a time and requires each score to cite what the candidate actually did.

Name a rating that rests on likability, not evidence

Calls out a score resting on likability or resemblance rather than evidence and asks for what the candidate did.

Resolve disagreement with evidence, not the loudest voice

Settles split ratings by returning to the evidence each cites rather than deferring to the most senior or insistent voice.

Track hire decisions against later performance

Records hire decisions against how those hires later performed and feeds the pattern back so the panel's judgment improves.

What a Mastered Hiring Debrief Looks Like

Written ratings are on record before the discussion opens, and the debrief works criterion by criterion on cited evidence rather than overall impressions. A score resting on likability or resemblance gets named and questioned, splits are settled by evidence rather than rank, and decisions are tracked against later performance so the panel calibrates over time.
