Name the New Boundaries

The authority that comes with the role works only when the people you manage know where it now sits, so the new boundaries have to be stated, not implied. Former peers need to hear what you now hold in confidence, where the friendship ends and the decisions begin, and which routines will change. Put the confidentiality limits and decision rights in writing so they hold past the first conversation. Left implied, each boundary gets relitigated the moment it is tested.

Measurable Behaviors

Behaviors are optimized to be directly observable for evidence-based skill tracking.

Confirm the new confidentiality and decision boundaries in writing

Follows the boundary conversation with a short written note of what is now confidential and where decisions sit, so the terms outlast memory.

Draw the line between friendship and authority in plain words

Says in plain words that the friendship continues but work decisions come from the manager role, so the two do not blur when tested.

Redraw social routines that would read as an inner circle

Opens or steps back from standing routines with a few former peers that the rest of the team would read as favored access.

Refuse a former peer who trades on the old relationship for special treatment

Declines an exception asked for on the strength of the old friendship, holding the same rule everyone else gets.

State what you can no longer share now that you manage the team

Tells former peers early which information the role now holds in confidence, so going quiet does not read as going distant.

What Clear Boundaries Look Like

Former peers know what you now keep confidential and which calls are yours, because you said it plainly and confirmed it in writing. Social routines no longer read as a favored inner circle, and an exception asked for on the old friendship gets the same answer anyone would.
