How to Coach a Skill Inside the 1:1

Once the conversation is the report's, you can develop one skill over time without turning the meeting into a performance review. Make room for growth, pick one focus tied to their goals, return to it across meetings, and hand them the plan as they grow.

Developing

Start here. Build the foundation.

    Reserve a few minutes each meeting, or a standing slot every few weeks, for the report's growth, and keep it forward-looking rather than a verdict on past work. Immediate feedback on today's task belongs at the work; the 1:1 carries the longer thread.

    Agree a single skill or goal to work on at a time and write it in the shared notes. More than one and none of them gets traction, so hold the focus to one.

Proficient

Build consistency and rhythm.

    Connect the focus to where the report wants to go, not only to this quarter's project. A report developing toward their own goal stays invested in a way a manager-assigned target does not reach.

    Return to the same focus each meeting with a quick check: what they tried, what they learned, what is next. Keep a short development note so the thread does not restart, and let progress build over weeks.

Mastered

Operate at the highest level.

    As the report grows, move them into owning the plan: they pick the focus, track progress in the shared notes, and bring it to the meeting. You shift from directing the development to supporting it, and it holds when they drive their own growth.

Common Pitfalls

Avoid the common failure modes.
  • The 1:1 becomes a performance review. Saving feedback for the meeting turns growth into a verdict on past work. Keep immediate feedback at the work and use the 1:1 for the longer thread.
  • Too many focuses at once. More than one skill and none of them gets traction. Agree a single focus and hold it until it moves.
  • The thread restarts each time. Without a written note and a return to the same focus, development resets every meeting. Keep a short note and open on what they tried last time.
